Variations & instructions

A change to the work arrives on WhatsApp on a Friday afternoon — and before anyone has priced it, the work has often already happened. Unpriced and unapproved changes are where the money on a job leaks: not because the work was bad, but because the change was never dated, priced and approved while it still could be.

What YPA does

Every draft YPA writes comes to you for review first — short messages on WhatsApp, documents by email. Nothing goes out until you send it yourself.

How it actually runs

Where it usually goes wrong

The four ways a variation costs you:

  • The verbal instruction — "just get on with it" on a call or a site visit. No date, no paper, no reference.
  • The unpriced change — work starts before the cost is agreed. By the time it's priced, there's no leverage left.
  • The unapproved extra — signed off on site but never reflected in a certificate or a payment.
  • The disputed change — when the client says "we never asked for that", the only answer is a dated record with the instruction reference. Without it, the cost sits with the contractor.

What a YPA sheet looks like

Every instruction and change goes onto the YPA Variation Register — one row per change, dated, with the money and the status at each step. The Cost Code column groups changes by trade (FND foundations, WIN windows, CLD cladding) — the same categories your QS works in.
